The Agentic Fashion Report

The fashion vertical, on the Applied AI Index

Fifteen dimensions of agent-readiness across the sector, read once a week.

The Read

The fashion sector sits still this week at the top of the Active band and across the Operational band, and the stillness is informative. Every dimension holds. The evidence that arrived did not move scores; it sharpened the diagnosis of where the sector is stuck.

The central finding is a widening gap between recognition and execution. 45% of commerce leaders now rank machine-readable product data a high-priority investment (BSPK), yet fewer than 5 of 50 executives have a board-aligned agentic commerce strategy. The same split runs through operations: up to 90% of transformative AI projects in fashion are stuck at pilot stage (StyTrix). The sector knows what to build and has not yet built it at scale.

The most important structural shift is the product feed becoming the brand's machine-readable identity. Agentic commerce reads structured data before marketing copy, and a product an agent cannot read is a sale that goes elsewhere (BSPK). The technical bar is now stated precisely: deterministic structured feeds and protocol-aligned schemas, not static HTML or llms.txt shortcuts (Perform.AI). This is the Identity Control Surface made concrete. When the shopper is an agent, the governed product record is the house's representative, and the houses with incomplete attributes are invisible at the moment of decision.

The Decision Surface is also moving. Capability is shipping, with Fanatics rebuilding outfit curation on OpenAI across four league storefronts (Retail Dive). Demand trails it: only 10% of consumers begin product discovery with AI, rising to 14% among younger cohorts (AlixPartners). The interface between human and agent is being built ahead of the audience that will use it, which is the correct order but a costly one in the interim.

Regulation is doing work that strategy has not. The February 2026 destruction ban turns AI demand forecasting from a margin project into a compliance process (Tommaso Maria Ricci), and EU AI Act transparency duties from August 2026 push governance from decoration to obligation (Chambers). For the first time, external deadlines are forcing genuine workflow redesign rather than surface overlays.

At the pinnacle tier, the Compiled Corporation is visible in outline. LVMH's MaIA serves roughly 40,000 employees and its €100m-plus commitment anchors credible perception (Vistoya). The privately held houses, Chanel and Hermès, are scored on thinner public evidence, and that caveat holds this week as in prior issues.

The house-facing read: the sector's score will not move on more pilots or more messaging. It moves when the product feed becomes governed, machine-readable identity, when forecasting is rebuilt rather than augmented, and when agentic deployment leaves the platform layer and enters the houses themselves. Recognition is now near-universal. Execution is the scarce resource, and it is what the next score change will require.

The Agentic Fashion Report scores the fashion vertical on the Applied AI Index 15-dimension enterprise AI-readiness framework (0-100 across Organization, Brand, and Product, five dimensions each, equally weighted within category). Scores derive from public signals: analyst and trade coverage, house communications and filings, and machine-readable commerce evidence. A sector cut of the Applied AI Index methodology.
